UAT Wave 1 Opens
Tyler Kopp begins 10-scenario validation. DataStudios attends first 1–2 sessions, then async feedback form.
June 16, 2026
UAT Wave 2 Opens
Lia Briehl begins sales-specific scenarios. Tyler Kopp handles peer onboarding. Waves overlap by 1 week.
June 27, 2026
UAT Complete
Both waves sign off. All P0/P1 issues resolved or triaged. P2 items deferred to post-cutover backlog.
July 5, 2026
Validation Sign-Off
Parity scorecard ≥ 95% across all objects. DataStudios + Crème stakeholder co-sign required to advance.
July 6, 2026
Blue-Green Opens
5-day parallel window. HubSpot = blue (active input). CRM = green (sync target). No CRM writes back to HubSpot.
July 14, 2026

CRM becomes system of record. HubSpot restricted to read-only. 4-hour rollback gate active. Stabilization begins.

Re-import complete and 24h of sync events confirmed before Tyler Kopp begins UAT on June 9.

Phase 1 → Phase 2
Tyler completes 80%+ of Wave 1 before Lia onboards. Overlap of 1 week (Jun 15–21) is intentional — Tyler peer-onboards Lia.

Phase 1 + 2 + 3 → Phase 4
All three must reach sign-off before the Blue-Green window opens July 6. No exceptions.

Phase 3 runs in parallel
Validation starts June 9 alongside Phase 1. Daily automated count comparison + spot-checks. Final scorecard due July 5.

Phase 4 → Phase 5
5 consecutive clean days in Blue-Green (no sync failures, no P0 data issues) required before Cutover Day is confirmed.

Rollback Gate (Phase 5)
P0 within 4 hours post-cutover: revert HubSpot to active, freeze CRM writes, reschedule. Phase 6 only after gate clears cleanly.
